How Smart Building Design Consultant CRUX Solutions Tracks Bond Issuances to Partner Up Pre-RFP
Inside CRUX Solutions' playbook for getting onto architect-led design teams before the RFP, with NationGraph surfacing bond committees, capital improvement plans, and Texas county projects upstream of procurement.
The Ft. Worth-based technology consulting firm at the leading edge of low-voltage and smart-building design traded manual procurement portal searches for smart signals to identify opportunities and partner up before the RFP hit.
The challenge: getting in early enough to matter, for CRUX and for its architect partners
CRUX competes on the technical edge. The firm consults on systems most general design firms don't touch, including intelligent low-voltage DC lighting, smart-building integrations, and advanced physical security. That kind of differentiation is most valuable when CRUX is in the room early, while a project's technology strategy is still being shaped. In CRUX's go-to-market model, that almost always means being in the room with an architect partner who brings them onto the design team.
For most of CRUX's history, growth came almost entirely from repeat business and architect referrals. When Zack Cornwell joined as Business Development Manager to formalize the Texas sales motion, he inherited a pipeline that depended almost entirely on existing relationships.
“The market was full of opportunities, but CRUX needs to identify opportunities and partner up before the RFQ.”
- Zack Cornwell, Business Development Manager, CRUX Solutions
The standard tools didn't fit how CRUX needed to sell. By the time an opportunity surfaced in the usual places, it's too late to join the bid.
CRUX's ideal entry point isn't the moment an RFQ or RFP hits a portal; by then, the design team is usually already formed. It's the moment a school district is forming a bond committee, or a county is starting to talk about a new courthouse or annex.
CRUX needed signals from the upstream activity: long-range facilities plans, capacity analyses, enrollment projections, citizens bond advisory committees, facility condition assessments.
The shift: visibility early enough to be valuable to partners
CRUX first met NationGraph at TCEA, the Texas K-12 technology conference. What sold Zack was the ability to see an opportunity before it hit the procurement portal.
“What I needed was visibility into projects early enough that I can pick up the phone, call my architect partners, and say, ‘Are you tracking this one? Let's go after it together.’ That's the value of NationGraph.”
- Zack Cornwell, Business Development Manager, CRUX Solutions
After uploading CRUX's capability statements and website, the platform built a persona for the firm and let Zack start tuning keyword-driven signals against the public data NationGraph aggregates. Validation came fast.
“Within a few weeks of using NationGraph, I had real opportunities I could hand to my architect partners. That's how I knew it worked. Getting the right buying signal early from NationGraph absolutely expands our addressable market.”
- Zack Cornwell, Business Development Manager, CRUX Solutions
NationGraph also surfaces which architect is already working in a district, pulled from meeting minutes and capital improvement planning documents. That's the missing piece that lets Zack turn a signal into a partner conversation.
“NationGraph tells me which architects are already working with a district. So when there are three in the running, I know I have to call all three and say, ‘Do you have a dance partner around technology? If not, we'd love to be on your team for this RFQ.’ It's a great lever. I'm bringing them opportunities they may not have seen, and we are getting brought into more design teams.”

A new vertical CRUX didn't expect to lean into
The most unexpected outcome was how much bigger the market was than CRUX knew.
Texas counties have been pouring investment into police stations, fire stations, courthouses, justice centers, and annex centers. CRUX had done that work before, but Zack hadn't been bullish on the vertical. Once NationGraph started surfacing the frequency of these projects, his thinking changed.
“NationGraph showed me how often these county projects were coming up across Texas. Data I just didn't have before. Now I can take those opportunities straight to the architects who specialize in that work. We're getting pulled into justice centers, courthouses, and annex centers because NationGraph helped me bring the lead to the team first.”
- Zack Cornwell, Business Development Manager, CRUX Solutions
That research surfaced something even more useful: counties don't buy technology consulting through the same channels that school districts do. There's no CTO making the call. The decision makers are county judges, sheriffs, and council members. People Zack had never targeted before.
“On county work, the decision makers aren't CTOs; they're judges and clerks. NationGraph helps me find these projects early, and then I get on the phone with the architect already named in the meeting minutes and say, ‘We're your technology partner on this. Let's submit the RFQ together.’”
- Zack Cornwell, Business Development Manager, CRUX Solutions
The county vertical is now an active focus area. CRUX is working on projects across the state, including in west Texas, where there's effectively no competition for the kind of advanced low-voltage and security work CRUX delivers.
The outcomes
Since adopting NationGraph, CRUX has become a source of leads for its partner network. CRUX isn't waiting for firms to invite them in; the team is surfacing opportunities partners may not have been tracking. That reciprocity is reshaping the firm's relationships.
“We're more diversified in the types of projects we go after now, and more diversified in the architectural firms we work with. NationGraph is the connective tissue. It's how I find the opportunity, and how I find the right architect to chase it with.”
- Zack Cornwell, Business Development Manager, CRUX Solutions
CRUX has also reclaimed the time it used to take to monitor procurement portals. Filtering RFPs by state and sector inside NationGraph replaces the per-portal registration grind, freeing Zack to spend that time on outreach and engagement.
“My job is to walk into the right rooms early enough that I'm bringing architects opportunities, not chasing them. NationGraph is what makes that possible. By the time the RFP drops, we're already on the design team.”
